What good looks like:

How quickly can users accomplish their main goal?

How to measure:

  • Time from signup to completing core action
  • Percentage who reach first value within 1 day, 1 week

What good looks like:

  • 50%+ reach first value within 24 hours
  • 80%+ within first week
  • Clear correlation between fast time-to-value and retention

If people can't get value quickly, they'll churn before you can prove your product works.

Metric #6: Activation Rate

What percentage of signups complete your core action?

How to measure:

  • Define what "activated" means for your product (varies by type)
  • Track percentage of signups who activate

What good looks like:

  • 40%+ for simple products
  • 25%+ for complex products

For freemium or trial models, what percentage convert to paid?

How to measure:

  • Track users who start free trial or freemium
  • Measure how many convert to paid before trial ends
  • Segment by use case, source, and user attributes

What good looks like:

  • SaaS trials: 15-25% trial-to-paid conversion
  • Freemium: 2-5% free-to-paid conversion
  • Higher rates for targeted, qualified users

Low conversion means pricing is too high, value isn't clear, or you're attracting the wrong users.

Metric #12: Monthly Recurring Revenue (MRR) Growth Rate

How fast is revenue growing month over month?

How to measure:

  • Track MRR each month
  • Calculate month-over-month growth rate
  • Break down into new, expansion, and churned MRR

What good looks like:

  • Early stage: 20%+ MoM growth
  • Post-PMF: 10-15% MoM growth

Consistent MRR growth, not total MRR, is the validation signal.

Metric #13: Customer Acquisition Cost (CAC) vs Lifetime Value (LTV)

Can you acquire customers profitably?

How to measure:

  • CAC: Total sales/marketing spend ÷ new customers acquired
  • LTV: Average revenue per customer × average customer lifespan
  • Calculate LTV:CAC ratio

What good looks like:

  • LTV:CAC ratio above 3:1 (good unit economics)
  • CAC payback period under 12 months
  • Improving over time as you optimize

Without positive unit economics, you don't have a scalable business, even if people love your product.

The One Metric That Rules Them All

While all these metrics matter, one stands above the rest during early validation:

Unprompted Second Use

Did the user come back on their own, without you nudging them?

This single metric predicts almost everything:

  • They got value (otherwise why return?)
  • Value was significant (memorable enough to come back)
  • Problem is recurring (needs ongoing solution)
  • Your product delivered (met or exceeded expectations)

If you have strong unprompted second use, most other metrics eventually follow. If second use is weak, everything else is built on sand.

Track this obsessively. If it's strong, double down. If it's weak, stop everything else and fix it.

Common Metric Mistakes

Mistake #1: Measuring Too Many Things

Analysis paralysis is real. Pick 3-5 core metrics for your current stage. Ignore everything else until those are strong.

Mistake #2: Cherry-Picking Time Ranges

"Signups were up 300% this week!" (compared to a week with 1 signup)

Use consistent time windows and compare apples to apples.

Mistake #3: Celebrating Milestones, Ignoring Rates

"We hit 100 users!" sounds great until you realize it took 6 months and 98 of them churned.

Focus on rates and trends, not absolute numbers.
